Tanning & softening a hide with hair left on

Hi there,

Thanks for accepting me on the site.

So Im in Africa. Hunting all my life. 25 years old. Decided I cant let the skins go to waste all the time. now I started with one impala skin, to try and make a rug. i tried softening it by pulling it over a wooden horse or whatever they call it, but now the skin has frills around the sides, so I cant let it lie flat, or pull it flat to put it on a rack...

how exactly do I fix this or sort it out? Im new to tanning etc so please have patience hehe.
