How long do you keep your chickens?

My birds are two years old, will be three next spring. They still lay but not as often, and at least one of my birds has started eating eggs. I'm thinking it might be wise to buy more chicks in the spring, and keep the old birds around until the chicks get close to laying age. Is three years a good time to change over to a new flock?
